the first thing I find myself wondering is why/how the lizards came to rule the keep. Maybe a question about that, plus one that ties the PCs to the lizards?
i.e.,
* How did the Lizard-Men come to rule the keep, and what terrors have they visited upon your people in the time since?
* Who among you has lost a loved one to their depredations, and why do you blame yourself?
Oops! Clearly I need to make myself clearer in my writing – in my head it’s a human village associated with a nearby keep/garrison. These are settlers in a lizard-y homeland.
I’m liking the idea of the Lizard-Men owning the keep though! I think a re-write is in order!
